Why gates get bypassed
Every security gate that adds twenty minutes to a deploy gets routed around within a quarter: a flag here, an exemption there, and soon the gate is theater. The failure isn't the developers; it's gate design that ignores the economics of shipping.
Progressive scanning
- On every PR: fast checks only (secrets, dependency CVEs, high-confidence injection patterns). Seconds to a couple of minutes; developers keep their flow.
- Nightly: the deep suite (full OWASP 2025 coverage, API Top 10, containers, supply chain) against staging, with findings triaged into the morning.
- On release: a gate that reads the latest deep-scan verdict rather than re-scanning, so releases are informed by security without waiting on it.
Start smaller than you think
Turn on secrets scanning alone first. It is the highest-value, lowest-friction gate that exists, and a green month builds the trust you need to expand the tiers. Security that ships beats security that is planned.
